This may go in the modeling thread, but it's specifically IG so I figured this is as good a place as any. What do you all do with your basic guardsmen as far as simple conversions to make them not so generic? Really don't want 200 of the exact same model sitting on the table, if you know what I mean.
Make the sargeants look fancy, or color-code the sargeants so you can say, "First Platoon, Blue Squad" and cool stuff like that. You could also look up Pig Iron Productions on the Internet--they have a replacement heads sprue that will go a long way towards adding variety without much effort or cost.
Here's another cool trick. Every time one of your (individual) Guardsmen does something heroic (last man standing holds the objective, sole survivor of a Terminator charge and so on), then greenstuff a medal on his chest or give him a bandage on the arm or a trophy or something. Over time, your troops will have lots of little extras, each of which has a story behind it.
"My tanks have names, my men have numbers." -Col. Edmund Grahvess, 23rd Kronecker Prison Guard
That's a really cool idea with adding the badges and trophies. However i would just change my Sargents and Officers, as i would get burnt out customizing every model, But if you can handle it that's awesome.
Well I have my 30 regular guardsmen. And when I got tired of modeling and painting them I made 20 tau/IG guys by combining kits. And when I finished them up I started on making ork conscript guardsmen. Have fun and get creative. No one will say anything if it looks good and is painted.
Heres a link to the orky guardsmen. Feel free to use the idea, lol

I assume you are using Cadian plastics.
Try buying a box a catachan plastics to go with 3 boxes of cadian. This will give a little variety. Also the Heavy Weapon box has some cool bits. And if you have some space marine bits sitting around (who doesn't?)
Try different limb positioning, mix different weapons (pistols, shotsguns, bolters, autoguns, boltpistols, ect). I have a squad of 10 vets that are very dynamic
Also, in a few months they are releasing plastic command squads for both cadian and catachan, they look to be extremely rich in cool bits and interesting parts!
The scale of some of the 40k weapons erks me a little. The Cadian plastic lasguns look about as long as the guardsmen are tall. (Who shoots a 6 foot long rifle?) I can think of few, big man "portable" weapons out there but none of those can be shoulder fired while standing, unless you are a space marine or just plain huge and then you still are doing it as a gag at best (240B, Barrett(Long barreled bolter)). The Cadian plastic heavy bolter, autocannon, lascannon, are all huge. I guess the big weapons make the models stand out more and in some cases look better. Kind of like how a realistic looking camo paint job rarely make a model look good (you can't see it).
Anyway, that's where I'm coming from, enough already. I cut the barrels off my lasguns with a dremel tool. Then I put a small drill bit in the dremel and bore a hole in the front of the stock for added detail. I'll post a picture later when I get a second. I think it makes the lasguns look more to scale. Even if you think they look small, it still gives them a neat look. Like they all have M1A1 carbines instead of Garands.
With the new valkyrie you even have a drop ship, and a little conversion could give you the tank from aliens too. - Anyway I digress
Also used some of the heavy wepon sprue bits as a previous poster said - that looks good too.
Finally getting round to finshing my Tallarn Imperial Guard Army (2K)
Everything else has been sacrificed on the Altar of eBay...
Mix and match poses and combine differant kits. Other option would be vary the paint jobs. So you have 2 identical models? Give one of them a nice beard/differant colour hair etc..
Currently play: 4000+ of Black Legion
Kitbashing for standard lasgun troopers:
There's about three different leg varients (not counting the two kneeling ones here)
Torso's - all identical
Arms - there's two/three varients of lasgun arm pairs (with and without bayonet) - a additional set can be made with the "pointy arm" or "looking at distance" arm from the HW teams and the "with hand attached" arm and a spare lasgun - total 6.
Heads - Including the HW's there's about 8-9 different heads.
So, that's 192 different combinations.
I tend to do all my squads with bayonets or without - either all have or haven't. The ones with bayonets out tend to be the more running posed men, with open/shouting mouths.
How you pose your model is important too - twist the torsoround a bit, attach the arms as desired and then pose the head, so they're looking down the gun, braced to fire, turning to a squad mate to shout something / look that way, etc etc.
Or, the forgeworld packs are simply awsome. Truly cool. I've got an addiction to them after picking up my 1st. (now on about 6th)
Other bits that go well - head/arm swaps with cadians / tank crew bits, a bit of converting doesn't hurt, and SM scout equipment bits really help acheive the "commando" look (And the SM scout heavy bolter looks great too)

Mine have heads borrowed from Catachans, Marine Scouts, Empire troopers, Flagelants,
I have bodys mixed in from Catachans aswell, for those soldier who dont want to fight in their full uniform or who have lost kit, looted other pieces from the dead ect. Here and there a soldier is wearing trousers that are desert khaki, Camo green or brown for example insteah of the standard grey.. so they look prettty batterd about, my guys look like theyve been in the field a while, not fresh out of the barracks. Most of mine have all Imperial Symbols removed as my planet is not affiliated with the Imperium, has existed outside the Imperiums sphere of control... I suppose the Imperium would class them as heretic/traitors or rebels. However one or too have Eagles or skulls still on their kit where some vanquished/surrendered Guardsman has lost his rifle/waterbottle/helmet. Cutting up bodies to make new poses, mixing up pieces from the heavy support squads adds variety. Promote some soldiers to the rank of Corporal/Lance Corp with single/double cheverons.
